T3 HOLISTIC DEVELOPENT MODEL

What Is T3?

The T3 Holistic Development Model is a relationship-based framework for nonprofit sustainability, developed over 30 years of direct work alongside organizations of every size, sector, and resource level.

T3 is built on a simple but powerful truth: every organization already possesses the seeds of sustainability. Time, Treasure, and Talent exist in every nonprofit community — the work of T3 is to reveal, align, and activate them.

T3 is not a fundraising program. It is not a board training. It is not a communications workshop. It is all three — integrated, sequenced, and customized to your organization’s specific reality. That is what makes it holistic.

The Problem T3 Solves

Most nonprofits don’t fail from lack of mission. They fail from misalignment. Time goes toward activities disconnected from strategy. Treasure is chased reactively rather than cultivated proactively. Talent — among board members, staff, and volunteers — goes untapped or misdirected.

The result is familiar: burnout, fragmented efforts, and a persistent cycle of scarcity, even when the mission is strong and the community need is real.

T3 addresses root causes rather than symptoms. By working simultaneously across organizational culture, leadership development, and resource strategy, T3 creates compounding impact: stronger boards raise more money; clearer stories attract more volunteers; better systems free up time for mission-driven work.

Theory of Change

Most nonprofits don’t fail from lack of mission—they fail from misalignment. Time goes toward activities disconnected from strategy. Treasure is sought reactively rather than cultivated. Talent—among board members, staff, and volunteers—goes untapped or misdirected.

The T3 Holistic Development Model is built on a single foundational premise:

The Core Belief

Every organization already possesses the seeds of sustainability. Time, Treasure, and Talent exist in every community—the work of T3 is to reveal, align, and activate them through relationship, strategy, and story.

T3 addresses root causes rather than symptoms. By working simultaneously across organizational culture, leadership development, and resource strategy, T3 creates compounding impact: stronger boards raise more money; clearer stories attract more volunteers; better systems free up time for mission-driven work.

This is why T3 is a holistic model—not a fundraising program, not a board training, not a communications workshop. It is all three, integrated and sequenced to build upon one another.

The Three Dimensions of Holistic Development

When we say “holistic,” we mean that sustainable nonprofits operate across three interconnected dimensions simultaneously. T3 is structured to strengthen all three:

Time — Organizational Capacity and Culture

The question we answer: “Where is our energy going, and is it moving us toward our mission?”

T3 helps organizations build the infrastructure of sustainability: strategic plan alignment, organizational calendars with benchmarks, role clarity, and mission-based event strategy. Time is a resource. T3 helps you spend it wisely.

Treasure — Financial Health and Resource Development

The question we answer: “Are we cultivating a diverse, sustainable resource base — or reacting to gaps?”

From fundraising strategy to donor cultivation, grant readiness to revenue diversification, T3 helps organizations move from scarcity thinking to abundance strategy. Treasure isn’t just money — it includes every in-kind, partnership, and community resource available to you.

Talent — Leadership and Community Engagement

The question we answer: “Are the right people doing the right things — and do they feel valued?”

Board engagement, staff development, volunteer activation, and the signature Ambassador Strategy are all part of how T3 activates the human capital every organization already has. People give when they feel connected. They lead when they feel equipped. T3 creates both conditions.

The T3 Program Levels

T3 meets your organization where it is. Following a Needs Assessment, your team will be placed in the level that best matches your current capacity and goals. Each level builds upon the last — you never start over, you always move forward.

Level 1 — Foundation (6 Months)

Level 1 is about clarity and ignition. Organizations that are new to structured development planning, emerging from a period of transition, or simply ready to do things differently will find Level 1 transformative.

Program Components:

  • Needs Assessment review and full program customization

  • Strategic plan review (or creation) aligned to fundraising and communications

  • Organizational calendar with activities and benchmarks

  • Board meeting attendance and engagement

  • One half-day workshop for up to 8 team members, customized to your Needs Assessment results

  • Launch of the Ambassador Strategy

  • Creation of your dynamic “Our Story” presentation and follow-up process

  • Monthly coaching for all team members

  • Full suite of support materials

Success Indicators:

  • Board participation rate increases by at least 20%

  • Organization has a written, shared fundraising calendar for the coming year

  • At least 5 Ambassadors identified and actively engaged

  • “Our Story” presentation completed and in active use

Level 2 — Growth (12 Months)

Level 2 deepens and expands the work of Level 1. Organizations that have foundational structures in place but need to grow their reach, strengthen their revenue base, and build a more engaged community of advocates are ready for Level 2.

Program Components:

  • All Level 1 components, continued and deepened

  • One all-day or two half-day workshops for up to 8 team members

  • Review of all current events to ensure they are mission-based and financially sustainable

  • Identification and early cultivation of at least one new revenue stream

  • Expanded Ambassador network with a structured follow-up system

  • Mid-year coaching intensive and strategy recalibration session

  • Monthly coaching for all team members

  • Full suite of support materials

Success Indicators:

  • At least one event restructured for mission alignment and financial sustainability

  • New revenue stream identified and in early cultivation

  • Ambassador network has grown and is producing measurable referrals

  • Leadership team reports reduced resource-related stress (assessed via pulse survey)

Level 3 — Sustainability (18 Months)

Level 3 is where organizations build the structures, pipelines, and culture to sustain growth independently. This level is for organizations ready to move from “making it work” to “building to last.”

Program Components:

  • All Level 1 and Level 2 components, completed and sustained

  • Full organizational sustainability audit and gap analysis

  • Development of a multi-year resource development plan, board-approved

  • Leadership succession planning and board pipeline development

  • External partnership and collaboration strategy

  • Train-the-trainer component: equipping internal champions to carry T3 forward

  • Final sustainability assessment and celebration of milestones

  • Monthly coaching for all team members throughout

Success Indicators:

  • Organization has a documented, board-approved multi-year development plan

  • Board pipeline has at least 3 prospective members in active cultivation

  • At least one formal external partnership or collaboration established

  • Internal T3 champion(s) identified and trained to sustain the work beyond the program
